STANDOUT AI Audit

£2,000 + VAT · ~two weeks

“You’re paying for clarity, prioritisation and direction. So much is possible with AI that experimenting everywhere quietly erodes margin. This points it at the right problems, in the right order.”

Callum Healey, AI lead at Agents of Change, presenting the STANDOUT Agency System framework on a large screen. The diagram features the core pillars of Profit, Growth, and Control. This image serves as the hero for the agency's strategic approach page.

1

The Diagnostic, 90 minutes.

First hour with the team of your choice; final 30 minutes one-to-one with the founder.

No preparation is needed. Anything unclear will be requested as a follow up.

2

The Analysis.

All eight STANDOUT levers scored, and the recoverable time quantified as estimate ranges.

Per lever:

Strengths to protect

Areas to improve

A specific AI initiative that solves each pain point

Also included:

Levers ranked by importance

Overall patterns

Risks of Inaction

Quantified ROI

90-day roadmap

1 year vision

3

The Delivery, 90 minutes.

The full picture presented live. Then yours to keep: a written report and the deck.

The written report is to keep and study

The deck is a place to go deeper and discuss the findings

The 40-hour guarantee

We’ll find at least 40 hours a month of recoverable manual time. If we don’t, I keep working at no extra cost until we do.

(This requires the agency to give estimates of how long current processes take)

Pillar 1 — Adoption · your people

AI Adoption Programme

Scoped from the audit, priced in writing

Your team equipped to get the best out of AI — safely, consistently, and measured. Governance always comes first: staff who fear or distrust AI simply don’t use it.

Gareth and Callum Healey with a client in a meeting room.

Safe

Your AI Use Policy in two versions, one for the AI environment to change its behaviour and a plain-English handbook for the public and team. Plan consolidation, training switched off, shadow-AI cleanup.

Willing

Champions identified by appetite. An interactive workshop where everyone turns a real pain point into a working AI system.

Measured

A capability baseline and leadership report on where adoption is, and how it is changing over time.

Why governance comes first

Most AI training fails because it treats a behaviour problem as a knowledge problem. People are rarely confused about what AI can do. They are unsure whether they are allowed to use it, and unsure what happens if they get it wrong.

Staff who fear the do’s and don’ts simply don’t use it and the ones who do, do it quietly, on personal accounts, where you can’t see it.

So the sequence is governance, then permission, then capability. A policy people can actually read and abide by. Licences and plans tidied so nobody has a reason to go around you. Shadow AI brought into the open without anyone being disciplined for it. Only then champions — chosen by appetite rather than seniority, because someone who wants to build something is worth more than someone who ought to.

Before using AI and embedding it in day-to-day delivery, the foundations need to be strong. Without governance, AI’s volatile nature will do more harm than good. We establish the correct environment so your agency can innovate without anxiety.

Pillar 2 — Operations · your processes

AI Workflow Sprints

Fixed price per build

Every build follows the same six steps, carries the same guarantee, and ships on your infrastructure. Only the scope and price change, agreed before we start.

Callum Healey speaking with headphones and a microphone.

01

Blueprint

One workflow mapped, and what it really costs you measured.

02

Written scope

What you’ll have, what you’ll do, what I need from you.

03

One fixed price

Accepted in writing.

04

Your infrastructure

Your repo, your accounts, your billing.

05

Parallel-run

The new system works alongside the old way until it’s proven.

06

Handover

And it’s serviced from here.

The process is the product

Nothing here is bespoke except the scope. Same six steps, same contract, same guarantee, every time, which is why the price can be fixed before the work starts rather than discovered during it.

Side effects of embedding AI into your processes:

  • Documenting a workflow precisely enough for AI to run it forces the written process your agency never got round to.
  • Consistent delivery, because the same AI systems are used every time, lets you capacity-model more effectively, translating to margin.
  • The process becomes easy to improve because it is clearly established. The wheel has been invented.

And the system is yours on day one, not at handover. Built in your repository, on your accounts, billed to you. Ending an engagement means revoking my access, not losing a system.

Blueprint Session

£500 + VAT

Scoping a build. Bring the problem; I ask the questions, go away and design the solution, then present how it would work and what it would need — with the price and what it’s worth to you. Yours to keep: build it yourselves, or have me build it.

The guarantee

If the build isn’t completed to scope within the agreed window, we keep working on it for free until it is, however many hours that takes.

Pillar 3 — Context · your knowledge

The Company Brain

£1,000 scoping, then a build set at scoping

AI can’t be your employee until it knows how you work and neither can your next hire. Your knowledge, extracted from heads and structured so every seat’s AI can read it.

Callum Healey working on a laptop during an AI consultancy build.

Extraction

Structured knowledge-mining interviews with the founder and key people, plus everything that already exists: decks, policies, SOPs, transcripts, credentials. Every fact tagged to its source.

Structure

Nine drawers: Identity · Voice · Design · Offer & Commercials · Process · Credentials · Policies · People · AI Practice.

Six working skills

ask-[your agency], voice, design, librarian, onboarding, strategist — included.

Package & handover

Into your team’s AI with role-appropriate access, a personal setup for every seat, live onboarding, and your champion trained to keep it current.

Why context, and why me

Tools are just the processor. Your context is the value. Two agencies using the identical model get wildly different output, and the difference is never the prompt. It is what the model knows about how that agency works.

Stop prompting harder and start onboarding your AI. A new hire gets a handbook, a week of shadowing and somebody to ask. Your AI gets a text box and a deadline. Then everyone is surprised when its utility is mediocre.

Most agencies aren’t ready for a brain, and that’s fine. It’s the normal starting point. Very little of what makes you good is written down. It tends to live in heads, which was fine before AI, but now explicit knowledge is the only way AI becomes valuable. Extraction is the first half of this job precisely because the empty-brain problem is the common one, not the exception.

My degree is in psychology, and it matters more here than it sounds. I understand a great deal about human neuroscience. Simply put, a person is effective because of the memories their brain holds. The brain is just the processor. An AI without a knowledge base is like a person without memories. Once given the correct information, structured in a way that is efficient with token usage and speed of processing, AI becomes an employee, an incredibly fast one.

The differentiator

Why not just use your AI tool’s own memory? Because native memory is a diary: it just remembers what was said. The Company Brain is a constitution: provenance on every fact, a human gate before anything becomes canon, a leadership annex, a pass-rate you can measure, and a client-owned export. It lives in your GitHub as plain, readable files, portable to any AI tool, now or in ten years. If your provider 10×’d their prices tomorrow, you’d move house and take the furniture.

Brain Scoping

£1,000

A paid discovery pass: I collect what already exists and show you where it’s empty — knowledge inventory, written-down versus tacit, proposed drawer structure, mining load. Output is a written scope with the build price attached. Yours to keep: build it yourselves, or have me build it.

The build

Set at scoping

The variable is how much of what your agency knows already exists versus needs building from scratch. Some agencies already have things written down — SOPs, briefs, policies, decision history. Others carry most of it in people’s heads. The first is closer to structuring what exists; the second is closer to creating it, which is why it costs more.

The roof · ongoing

Fractional AI Lead

£2,000 per month + VAT

“You no longer have to keep up with AI. I do it.”

Callum Healey, AI Consultant, stands confidently indoors.

90 prepared strategy minutes a month — With leadership, one session or split, your call. We review the roadmap, reprioritise, and set the month’s plan and what needs to be done to achieve it. That’s your entire required time cost.

I drive the roadmap between sessions — Chasing the right people, preparing assets, keeping initiatives moving. You don’t project-manage me.

Every system serviced — Everything I’ve built stays running and tuned: fixes, refreshes, updates when the AI landscape shifts underneath it.

Scoping included — Every sprint is scoped as part of the retainer. This is beneficial for agencies that have many projects but don’t want to micromanage each one. I take the lead and integrate them accordingly.

A seat in the team, subject to fair use — Any meeting you’d like me in, questions on improving what we’ve built, small initiatives that come up. When something’s big enough to need proper scoping, that’s a sprint.

A monthly plan and accountability check-in — I check in with your team through the month, review progress, sequence what’s next, and make sure we hit what we said we would. Not a report you read; a rhythm that keeps AI moving.

Service or build? The simple line

A car gets serviced for as long as you own it. Fitting a towbar is not a service. Keeping your systems doing what they already do is included. Making anything do something new is a build — scoped free, and 20% off for Fractional clients.

Monthly in advance · 30 days’ notice · no lock-in.

Care Plan — £500/month + VAT

The lighter option, for anyone not on a retainer: agencies who’ve built things themselves, or built them with me outside Fractional, and would rather not maintain them solo. I keep what’s already working running well, and review what you’ve built — yours or mine — with guidance on how to sharpen it. Where there’s a Company Brain, curation is part of it: a brain that isn’t fed goes stale, so your team’s new context flows in monthly and I review, file and publish it.

One price, whatever you’ve got. Included in full with Fractional AI Lead.
