HOW AI THINKS LIKE YOU

Too many agencies treat AI like a magic trick. They buy the software, plug it in, and wait for the results. But AI is not magic. It is maths based on biology.

This creates:

  • false expectations

  • unreliable outputs

  • technical debt

  • total frustration

It doesn’t matter how expensive the tool is. If you do not understand the mechanics of the “machine mind,” you cannot direct it. In this video, I break down the structure of an Artificial Neural Network (ANN) to show you how AI actually processes information.

An ANN needs:

  • input layers

  • hidden layers

  • output layers

Remove the logic behind any of these, and the intelligence vanishes. This is the heart of AI Foundations: Understanding the Machine Mind.

AN EXAMPLE OF AI’S ‘BRAIN’ STRUCTURE

Imagine a machine trying to read a hand drawn number seven. To us, it’s obvious. To a machine, it’s just a grid of 144 pixels. Each pixel is assigned a value between zero and one based on its grayscale rating. These are the inputs.

But how does the machine turn 144 random decimal numbers into a guess? It uses parameters called weights and biases.

Think of a weight as a synaptic connection in a human brain. It tells the machine which inputs are important and which should be ignored. A high weight means “pay attention to this,” while a low weight says “this isn’t important.”

Think of a bias as the neuron’s mood. It is the threshold that determines how much total input is required for a neuron to fire. If the neuron is in a “bad mood,” it needs a hell of a lot of encouragement from the weights before it passes information along.

Together, weights and biases control the flow of information. This is called forward propagation.

But even with weights and biases, simple linear maths is not enough. The real world is messy and nonlinear. A number seven isn’t just one straight edge; it’s a combination of curves and angles.

To solve this, the network uses an activation function. This “bends” the maths, allowing the network to draw curved decision boundaries and recognize complex patterns.

You cannot expect AI to perform if you don’t understand these foundations. You cannot build a strategy on a black box. You cannot scale what you do not comprehend.

This is a classic agency problem. Owners want the output without respecting the process.

THE MORAL OF THE STORY FOR AGENCY OWNERS

Don’t buy tools you don’t understand. Don’t expect “out of the box” AI to have experience. Don’t ignore the maths behind the marketing.

If you want AI to unlock real performance, you must first understand how it thinks. This is the real work of AI Foundations: Systems and People in Agencies.

Agents of Change: Turning Understanding into Advantage

At Agents of Change, we help agency owners combine strategic clarity with intelligent technology.

We bridge the gap between business ambition and AI implementation, so you can grow faster, run leaner, and remove chaos – not creativity.

This video is just a glimpse into that process: understanding the building blocks before you apply them at scale. Watch the video and get in touch if you’d like to explore how AI could unlock new performance levels inside your agency.
